It provides you with an opportunity to reach out to people who might not give you a donation they may be much more interested in attending the event rather than in supporting the cause. But by participating in your event (and helping you raise money), they will hear about what you are doing, they might then become interested and decide to support you. While there is money to be made from a well-run event, you will find that many events absorb a great deal of your time and energy, and deliver only small returns. For every event that attracts hundreds (or even thousands) of participants where everyone has a good time and lots of money is raised, there will be another that collapses, is rained off, or where the sponsorship was withdrawn at the last moment. Whether you are planning a film premiere, arranging a celebrity football match or celebrating your organisations 10th anniversary with a gala dinner, you need to think not just about the fundraising potential of the event, but also about the cost and effort involved in putting it on and the possible risk that you might lose money (rather than make money). Your challenge is to maximise the return you get from your event. The benefits can be more than just money. They can include: Money pledged and raised through the event. Existing volunteers and supporters are encouraged to deepen their involvement with your work by giving even more of their time and money. New people who have attended the event are encouraged to support the organisation with their time and money. You can use events to build a database of people to keep in touch with. So keep a note of everyone who attends; write to them subsequently thanking them for attending and enclosing a leaflet or newsletter and include a request for support. Good publicity is generated for the organisation and its work, which builds your reputation. Relationships are developed with celebrities, who then keep in contact with you and subsequently are persuaded to do something else for you. What sort of event There are an enormous range of events you might organise. The possibilities include: Events that raise money These include: Sporting events and tournaments. Musical and cultural events (such as art exhibitions, film premieres and concerts). Balls, dinners, fashion shows, discos for young people and other entertainments. Events involving schools, where the young people are asked to raise money for you. Bridge tournaments, quiz evenings and other social events organised to raise money for charity. Heritage walks or cultural evenings for tourists. Picnics and outings for families, if possible at interesting locations. Auctions of donated goods and promises auctions (where a promise to do something useful or interesting is auctioned off). Raffles, lotteries, sweepstakes and competitions where there is an entry fee to participants and a chance of winning a prize. Events that promote your work as well as raise money Where an event promotes your organisation and its work as well as raising money for you, there will be a double benefit the good publicity as well money. Sometimes, the nature of the event draws attention to your work (such as a family picnic or strollathon for a childrens charity, or a blind-sighted golf tournament for a blind organisation). Sometimes you will be able to get a more direct benefit where you are able to market your organisations products or services or draw attention to an issue or a cause. For example at: Exhibitions, festivals, fairs and other events where you can take a stand or a stall displaying your work. Raising money can come through obtaining sponsorship to cover the costs of exhibiting, from selling things or soliciting donations in cash or kind from the people who visit your stand. Craft fairs and sales of work or plants. Conferences, seminars, debates and discussions can be organised on subjects of professional interest or that inform business and government about the issues you are tackling, where you can charge a good fee for participation. Marches and demonstrations where you mobilise lots of people can be used to show the strength of feeling about an issue, and you can ask people attending either to give a donation or to provide you with their name and address for your future fundraising. Stunts: Sometimes you can create an event just to attract publicity for what you are doing. This is sometimes called a publicity stunt or just a stunt. Good examples of this are Mobility India, which had a wheelchair demonstration at Bangalore City Station to make the point that people in wheelchairs could not access the trains, and Greenpeace, which flew a hot air balloon over the Taj Mahal immediately after the nuclear tests in 1998. In such cases, fundraising may not be a prime purpose. Deciding what to organise One starting point is to examine your market. Who are the people you are in touch with (your donors, your members, your volunteers, the readers of your newsletter) and who are the people you want to reach? What are the interests of these people? Are they old or young, active and energetic, particularly interested in your cause? A second starting point is what your organisation is doing and whether any event can be linked narturally. For example, Uganda Habitat for Humanity had constructed housing in a number of villages, and then organised a sponsored cycle ride that took the riders to see the housing in these villages. SightSavers organised a blind golf tournament in Kenya, which not only highlighted their work with the blind but also showed the blind in a very positive light. But you also need to beware of what might be completely inappropriate a gala dinner to support a hunger project, for example. A third starting point is to see what you can do really well. What are you and your helpers interested in if youre mad about bridge, why not organsie a bridge competition? And what contacts do you have if you have access to a popular singer, for example, why not create an entertainment event around them? Or a sponsored run which the countrys leading athlete agrees to run in? Sometimes you will want to start from the sponsorship end. You may have a good contact who is eager to support you. What sort of event they might be interested in? Ask them, and then go forward from there. Finally if you have decided that you really want to organise an event and are still stuck for ideas as to what to do, then why not go through the different types of event and see whether any seems appropriate (see the list above). Regular or one-off events It is good to plan an event that can be repeated next year, and the year after There are two benefits of doing this: You have developed all the knowledge and acquired some of the materials to run the event. Next time you will already have all of this available, so it will be much easier. You will learn from experience. Immediately after the event, hold a debriefing session to discuss what went really well, what went wrong and what could have been done better or more cheaply. Use your experience this year to make it even better next year and still better the year after that. If the event is a complete washout, then you may not want to repeat it. But try if you can to make your event regular and a regular (and growing) source of income for your work. Start with something simple such as an event that runs over an evening or just one day, rather than something that takes place over a period of time for example a knockout cricket competition or a film festival. Leave the more complicated (and more risky) events to when you have more experience. The venue Often, choosing the right venue is a key factor for a successful event. You need a venue that: Is right for the event. Visit the venue, look at the facilities carefully, and work out the logistics of how you will run your event (where the registration desk will be, where the performers will change, where drinks will be served, how the seats will be arranged, the audio-visual facilities, etc.). Has the capacity you need. But make sure it is not too large, as there is nothing worse for the audience as well as the performers than rows of empty seats. Is easily accessible with reasonably good transport links, parking facilities and disability access. Is affordable. Look also at terms for cancellation, what facilities and services are provided and what you have to pay for, and any restrictions on usage. Remember that you may have to pay Value Added Tax or even a Service Charge in addition to the quoted fee. Is available on the date you need it. Sometimes for the right venue, you may want to change the date of your event rather than look for another venue. When you have found the right venue, then make a booking and pay the deposit. Permissions Depending upon the nature of your event, you may need some sort of licence (to run the event, to collect money in a public place, to run a bar, or to have dancing). Check the legal requirements with the local administrative authority before you start any detailed planning. See what licences you need, how long they will take to get and what they will cost. Using celebrities Celebrity involvement can be really important. The right celebrity encourages people to attend, makes them feel good when they are there, and certainly helps you get media publicity. If you know a celebrity that helps, ask around to see if any of your supporters, volunteers or committee members know someone who might agree to be your celebrity. Otherwise you will have to write to them out of the blue. This usually means writing to their agent, and the likelihood is that you will get a No. Another strategy is to go to where you know they will be. For a theatre actor or a musician, wait at the stage door after the performance or ask to visit their dressing room to tell them how much you liked the show. For a sports star use a similar strategy. They will probably tell you to write to their agent or their manager. But this existing (if small) first point of contact should be some help in getting your request noticed and possibly taken seriously. You have two further things to think about: If they ask for a fee, are you prepared to pay it? This matter is entirely up to you. The right celebrity may help you generate significantly more funding and publicity. If they demand certain facilities (such as staying in a five star hotel overnight and being fetched by a stretch limo) are you prepared to go along with this? Make sure you have a written agreement with the celebrity for when they will turn up, how long they will stay, what is expected of them, and what you have agreed to provide them with. The management of the event You need to be sure that you have what it takes to make your event a success. So Think about your organisational capacity. Do you have staff or the volunteers who have the skills, the time and the commitment to do all the organising? Remember too, there is also an opportunity cost. If these people werent working on the event, what else could they be doing to help you raise money and would this bring you a better return? Are you confident that the event will be well run, that plenty of people will attend, that it will present your organisation and the people involved in a good light, and that it will generate lots of good publicity?. A badly run event will create negative returns for your organisation. Think about the likelihood of getting the number of participants you are planning for. This is often a critical success factor. Your projections may be far too optimistic. Think about whether you will actually make any money from the event and whether this is an adequate return for your efforts. Think about whether you have given yourself enough time. Organising an event always takes twice as long to organise an event as you think, so start planning early. Allow at least 6 months. For a big event, you will need to start the planning at least a year ahead. There are three main approaches to organising an event: Do it yourself. Your ability to run an event successfully is crucial. If youve done it before, this helps. If it is a first time, then you will have to learn as you go along. Make sure that you can give it the time it needs. Try to find someone who has done something like it before to advise you. Get a professional to do it. Specialist event organisers or promotions agencies do this sort of work for a fee. You could try to persuade them to work for you at cost or even for free. If they wont agree to do this, then you must be prepared to pay their costs which could be a fixed fee or a proportion of the income (say 25%). Find someone else who is willing to take it on. Or recruit a group of volunteers and hand over the responsibility for organising the event to them. But you need to be sure that people will do what they promise and that they will uphold the values of your organisation. All approaches have their drawbacks and their advantages. Three more considerations Having decided to organise an event, you should consider these factors: How to make even more money from the event. Think creatively about ways in which you can increase the amount of income you raise. It is better to try to raise as much money as you can from one really good event than to organise lots of events to raise the same amount of money. Here are some ideas for raising more money: produce a brochure containing advertising, have an auction of donated items, or leave an appeal envelope on peoples chairs.... How to avoid risk. If possible, get as much of the income committed or underwritten at the start. If you are organising a dinner for example, see if you can persuade 20 people to take one or more tables for the evening and to commit themselves to pay for this. This will guarantee a good attendance, and ensure the financial success of the evening. Or you could try to get a company to sponsor the evening, such that the sponsorship fee covers all or most of the costs of running the event. Setting out your objectives for the event right at the start. You should give yourself targets for: the amount of money you hope to raise; the numbers and types of people who participate, and the numbers of these who continue to support you; and the publicity you will achieve. This includes the press and TV coverage you can get for your organisation, for its work and for the event. Its no good hoping to raise money, then failing to do so, and then saying Well, we did get some useful publicity. If your aim was to raise money, the fact that you didnt raise what you planned means that the event was a failure. Getting started A first step might be to get together a small working group or committee under the leadership of one person, and give them the responsibility for running the event. They will need to produce: A plan A schedule A budget Responsibilities will need to be shared amongst the group (planning the event, getting sponsorship, selling tickets, publicity, dealing with legal matters and permissions, finance, etc.). The Chairperson will need to coordinate everything and make sure everyone does what they are responsible for satisfactorily and to schedule. Here are some further practical tips: Use professional designers to help you with any publicity material. They can make this lively, and this in turn will attract more people. Make the event somehow unusual or different. Give it a catchy title. Dont be shy of asking for money. Thats the purpose of having the event in the first place. Think of all the different ways in which you might get those who attend to support you. Dont sell the tickets too cheaply. If you are worried about value, it is better to concentrate on making the event better rather than making it cheaper. Make sure that everything is well documented. You can learn from your mistakes as well as from your successes. So.... Immediately after the event organise a debriefing session. You can then decide what you did right and what you did wrong. You can decide how you would organise it better when you do it again. If the event has been successful, start planning next years event. But do it even better next time, get even more people to attend, raise even more money, get even more good publicity. Immediately after the event is a good time to get started on this. Example 1 : How to organise an event to make money The Hyderabad Council of Human Welfare organised an Evening of Magic with well-known magician P.C. Sorcar. Mr Sorcar agreed to charge Rs35,000 ($800), which was 50% of his usual fee for an appearance. Note that the appearance fee is often the major cost and can eat up all your income if you arent careful. Getting someone to appear free or for a very reduced fee can be an important contributor to a successful event. 800 tickets were printed: 100 @ Rs50 total possible income 5,000 150 @ Rs80 12,000 250 @ Rs100 25,000 200 @ Rs150 30,000 100 @ Rs200 20,000 800 tickets in total 92,000 1. The success of the event depends on selling a good proportion of these tickets. 2. Total possible income is reduced by giving away free tickets. You obviously have to give away some tickets to important guests, for the family of the performer, and possibly for beneficiaries of the organisation (in this case, streetchildren). 3. Giving away too many free tickets can stop the event making money (which is the whole purpose of organising it in the first place). But if the tickets are not selling well, it is better to give them away and get people to come to the event than to have empty seats. If tickets are not selling well, you might make an arrangement with a local school or an old peoples welfare organisation to bring along some people to see the show. 4. Additional income can be raised through: Getting the event sponsored Selling advertising space in the programme or commemorative brochure 5. You need to draw up a budget for the event. Costs will include: Fees for performers Expenses for performers (travel, accommodation, meals). These can get out of hand, so be quite strict as to what you are prepared to pay when agreeing terms, and set this out in a formal letter or contract Printing the tickets (these could contain an advertising message to reduce costs). Any costs of selling the tickets (for example, you may offer a commission to people to sell tickets, or a discount for bulk purchase). One way of ensuring the success of the event is to get together an Event Committee, where each member commits themselves to sell an agreed number of tickets to their friends. Stewards and other people needed on the day at the event Equipment hire, such as sound systems and lighting Decoration of the stage or the hall, including flowers, banners and displays Administration and support costs for running the event. This might include a fee to an Event Organiser Sundry and contingency a budget for the unexpected. You will usually need it! 6. Try to keep all costs as low as possible. Ask for discounts wherever you can for example on the venue hire charge. Get as much as possible donated. Use volunteers where you can but make sure that they are well-briefed about what they are expected to do and about the work of your organisation. But you want the event to look good and appear well organised, so it may be worth investing in decorating the venue and having efficient and smartly turned out stewards. Example 2: Making a shopping list to raise money CHILDLINE Hyderabad organised an 8-day childrens carnival. They wanted to get all the main costs of the event covered. The way they did this was to make a shopping list of all the different items of expenditure, and then task people to cover the costs of each item until they had got all your costs covered. They first made a list of all the items. Then they put a figure next to each. This did not have to be the exact cost, and could include allowances for administrative overheads and organising costs (a rough rule of thumb is to double the actual cost). One trick is to increase the figure for the most attractive items, as these will be easier to sell. For example, in the list below, a water tanker was an essential, and people were thankful for it; banners can contain a sponsored by.... notice; joy rides and horse/camel and ice creams are fun items. So you can push up the cost of these. Remember your objective is (a) to cover the cost of the event and (b) to raise money for your work. Tent Rs25,000 Video coverage Rs8,000 Photographs Rs5,000 Banners and hoardings Rs10,000 Conveyance (car and bus hire) Rs15,000 Ocean park Rs7,000 Joy rides Rs8,000 Horse and camel Rs5,000 Car Rs3,000 Sugar candy and ice creams Rs4,000 Electricity Rs5,000 Water tanker Rs1,000 Security Rs5,000 Stalls Rs10,000 Miscellaneous Rs10,000 Launch Rs40,000 Total Rs161,000 Whilst trying to getting each of the items on the list paid for, you could also try to find an overall sponsor for the event who would be asked to pay for all the bigger items (the launch, the tent and miscellaneous) at say Rs75,000 in return for being acknowledged as the events sponsor. What would you do if.....? What would you do if someone telephones you to say that an entertainer is available, and would you like to use her for a fundraising concert? Answer: Check whether the entertainer comes free or for a fee, and any expenses that you will be obliged to pay. And find out if she popular or if anyone will want to see her? Think about whether the event is right for you, and whether you have the capacity to organise such an event. If the answer is yes, then.... Write a rough budget for the event, and get it approved, so that there is money available to hire a hall and equipment, print invitations and a poster, etc. Bring together a small planning team to take the idea forward. What would you do if you are organising an event scheduled for next week, and only 25% of the tickets have been sold? Answer: Bring together a small group of people, including the event organiser, the accountant, possibly the Chief Executive and yourself to discuss the situation. Think about how to sell more tickets. Particularly whether there are people who might buy a large number of tickets in bulk for distribution to employees or to enable children from a school to attend. Plan how to give free tickets to people who would like to come, but cant afford to buy the tickets, such as schoolchildren, pensioners, etc. if you cant sell the tickets, it is still better to have people sitting in the seats than having them empty. At the last moment get an article in the newspaper notifying that free tickets are available to the first 100 callers. Participation events There is another type of event which people use to raise money. This is where the participants collect money from their friends and colleagues to take part in some sort of challenge or fun event. For example: A sponsored cycle ride. This could be over 20km, 30km or even 50km, where participants ask to be sponsored for each kilometre they complete. CRY had two cyclists ride from Chennai to Delhi, stopping all along the way to give interviews and promote the work of CRY. This got a huge amount of publicity in local newspapers as well as raising lots of money for CRY. A sponsored run. This could be a marathon or it could be a fun run, which would be much shorter and have some participants dressing in fancy costume. One variation of this is a relay marathon, where a team of, say 8 people complete a marathon (each running about 5kms), and this is often attractive to businesses who put up their team to compete with teams from other businesses. Something more dangerous or challenging, such as parachuting or rope climbing down a tower block. Something directly related to the cause, such as a sponsored litter collection for an environmental campaign (with sponsorship per kg of litter collected). The event has to be appropriate to the age group and interests of participants. If students or teenagers are involved, a dance marathon (non-stop dancing through the night) would be appealing, especially if a well-known DJ agreed to host it (with participants being sponsored for each hour they manage to stay on their feet). A health charity might organise a sponsored stop smoking initiative, where participants were sponsored for each day they continued not to smoke (say, up to a limit of 30 days, as the event has to have an end). The success of these events depends on: Getting participants. The more the better. Getting each of the participants to commit to raising a certain level of sponsorship. You need to provide them with sponsorship forms, publicity material and encouragement to help them achieve their targets. They then have to sign up their family, friends and colleagues. If the event is something they really want to do or involves a trip to an exciting part of the world, then set more ambitious targets for the minimum sponsorship they agree to get (several thousand dollars for climbing Mount Everest, for example). Older people are better than students and schoolchildren at raising money. A stockbroker or management consultant can ask contacts and clients to sponsor them very generously, and such a request can be hard to refuse. You could think about offering a prize for the person raising the most sponsorship as an incentive. For certain events which have a large element of fun in them, you might ask the participant to contribute something. For example, a sponsored parachute jump (run in association with a local flying club) might require the participant to contribute the cost of making the jump unless a certain target level of sponsorship was reached. The usual ratio for this sort of event is that the participant should raise at least four times the cost in order not to have to pay to participate. Ensuring that participants collect the money that has been pledged. This has to be done after the event, and really needs to be done as quickly as possible (within one month). As organiser of the event, you must keep in touch with all the participants, and to put pressure on them to collect the money. Participants should be provided with sponsorship forms, so that people sponsoring them can commit themselves. These should give the following details: Name of sponsor Amount of sponsorship - this can either be a fixed amount for participating, or the cost per unit completed (kilometre, lap of a running track, etc.) Signature of the sponsor Contact details (which may already be known to the participant) Every fundraiser needs to think about how to raise additional money from a fundraising activity. With a sponsored event, this is relatively straightforward: T-shirts can be printed and sold to participants and their supporters who come along to watch. The event and the T-shirts can be sponsored by a local business. The event can often generate good publicity. Naturally everyone should be written to and thanked, and this provides you with the opportunity to ask them for additional support. The names and addresses of participants and their sponsors can be added to your mailing list. You can ask participants to participate in another fun event to be organised next year. You can show sponsors what their money has been able to achieve, and ask them to become regular supporters. They may have had little or no interest in the cause at the outset (they usually sponsor because a friend asks them), but if you capture their imagination through putting on a fun and well organised event and promoting your work in a lively way, then they might be happy to support you further. CASE STUDY: a sponsored walk for Shelter ends in disaster Shelter is the leading NGO in the UK dealing with housing and homelessness. It decided to organise a sponsored walk on the newly opened Round-London Country Walk, which is a 200-mile hike along footpaths (320 Kms). The fundraiser rang up to ask me to participate. Each daily stage was 50 miles, and I agreed to do the last days stage only. I was told that 500 people would be participating, and each would raise 500 making a total of 25,000 raised for Shelters work. I was provided with some sponsorship forms and left to get on with it. Just before the event, I rang up to get joining instructions (as they had not bothered to give these to me). And at about 3.30pm on the morning of my walk I left with a friend who was also doing the walk for the agreed starting point, where we had agreed to meet at 4.15am. On our arrival we expected to see hundreds of other walkers, but there was nobody there. Eventually at about 5.00pm a group of three people came into view. They had been walking for the previous three days, and the five of us were the only participants: two professional walkers, including the author of the newly published guidebook to the Round-London Country Walk, the Director of Shelter, the Director of another housing charity (now a MP in the British parliament) and me. Although manage to do the walk, we only collected around 1,500 in total between us. The three non-professionals all suffered severe blisters, and were off work for some days. So what went wrong? 1. The walk was too hard. A sponsored event should seem a challenge, but in reality be quite easy to do. That way lots of people can be encouraged to participate; and the more that do, the more money will be raised. 2. The organisers had promised 500 participants, but had only achieved 5. This was almost certainly due to a poor choice of event rather than poor marketing. In the event, Shelter should probably have called off the event. They missed their target so much (for both participants and money) that in this instance it really was not worth proceeding with. They should have set a date to review progress and make any decision on whether to proceed or cancel. 3. The event was chaotically organised. At the very least if you are organising a sponsored walk, you should see that participants have lots of publicity material as well as sponsorship forms, you should telephone them regularly to see how they are getting on, you should give them proper joining instructions, you should be there to welcome them when they arrive, and for a long-distance walk, you should provide a map and have rest points with drinks and food. None of this was done. Instead of raising 25,000, Shelter failed to raise 23,500. Michael Norton, OBE, changed the face of charity in the UK.
